How the combination of simple tools can become a powerful alternative to expensive software

Sometimes the most interesting competition in software does not happen between two competing products. It happens between combinations of products.

A user may not need an expensive all-in-one platform. Instead, two inexpensive or free tools can be combined to provide almost the same practical result. That creates an invisible competitor—one that may not appear in conventional product comparisons.

Consider online one-to-one teaching.

  • a live audio/video connection;
  • a digital surface on which the teacher can write;
  • the ability to share that surface with the student;
  • a persistent canvas that can be reused from one weekly session to the next.

A sophisticated teaching platform can provide all of this in one package. But it is not necessarily necessary.

The hidden product is the combination

A video-meeting service can provide the voice and eyes, while a separate whiteboard provides the hand and paper. Put the two together and a surprisingly capable virtual classroom emerges.

The two applications do not even need to be integrated. The teacher can simply open both applications side by side.

This creates what might be called a complementary-product substitute. Neither product individually replaces the expensive platform. The combination does.

The Jamboard lesson

This phenomenon has appeared before. Google’s Jamboard once provided a simple collaborative digital canvas that could be used alongside Google Meet and other Google services.

When Jamboard was eventually retired, users looking for a replacement were pushed toward other whiteboard products, including more feature-rich commercial platforms.

The lesson was not simply that a whiteboard application had disappeared. A particular combination of low-cost tools had disappeared.

Then another whiteboard becomes the substitute

Microsoft Whiteboard provided another route. A lightweight Microsoft Whiteboard could be used alongside a completely separate video-meeting service.

The result was again a simple teaching environment: Meeting application + Whiteboard. No expensive specialist teaching platform was required.

This illustrates something important about modern software ecosystems.

A product does not have to be marketed as a competitor to another product to become its competitor. Users create the competition themselves. They assemble tools according to what they actually need.

The “monster cluster”

Imagine two free products:

A + B

Individually, each is worth relatively little for a particular task. But together:

A + B = C

where C is the functionality of a much more expensive product.

The combined system can therefore become a monster cluster.

The cluster is not owned by any one company. It exists in the user’s workflow.

That makes it difficult to see through conventional product analysis.

A company may look at its own product and ask: “Who are our competitors?” But the user may be thinking: “Why do I need your complete product? I can combine these two simple tools.”

Why integration can become a weakness

Integrated platforms are convenient. They put everything in one place and make the user experience smoother. But integration also creates an opportunity for the vendor to charge for the convenience.

The alternative is modular:

  • Tool 1 for communication.
  • Tool 2 for writing.
  • Tool 3 for storage.
  • Tool 4 for whatever else is needed.

The user becomes the integration layer.

For technically simple workflows, that can be extremely powerful.

The real question is not “What is the best whiteboard?”

This changes how alternatives should be evaluated.

The wrong question is: What is the best replacement for Microsoft Whiteboard?

That immediately pushes the search toward another large whiteboard platform.

The better question is: What is the simplest writing surface that works beside an existing video meeting?

That produces a completely different shortlist.

  • responsive handwriting;
  • a clean canvas;
  • low visual clutter;
  • persistence between sessions;
  • easy screen sharing;
  • free or inexpensive use;
  • minimal account and setup requirements.

For one-to-one teaching, simplicity can actually be a feature.

The overlooked value of “good enough”

Software companies often compete by adding capabilities. Users sometimes compete by removing them.

A teacher does not necessarily need enterprise project management, dozens of templates, complex team permissions, elaborate collaboration workflows or sophisticated brainstorming systems.

The teacher may simply need a digital sheet of paper.

If that sheet of paper works well, the rest can be supplied by other applications.

The broader lesson

The whiteboard example reveals a larger principle about software markets.

Products compete not only with products. They compete with workflows.

A workflow assembled from several free tools can become a serious substitute for a paid application.

This creates a strange situation. A company may successfully eliminate one free product without eliminating the underlying user demand.

Users simply search for another combination.

The cluster moves.

Free tool A disappears.

Users combine B + C.

A new substitute emerges.

The ecosystem changes again.

This is why attempts to close one “loophole” do not necessarily eliminate the economic behaviour that created it. They may simply cause the cluster to reform somewhere else.

The future may belong to combinations

The most interesting software ecosystems may therefore not be the ones with the largest individual applications. They may be the ones where users can freely combine small, specialised tools.

One application handles communication. Another handles writing. Another handles storage. Another handles automation.

And the user creates the final product by connecting them.

That is the monster cluster.

It is invisible in an app store. It is invisible in a conventional feature comparison. But from the user’s perspective, it can be more useful—and dramatically cheaper—than a single integrated platform.

The real competitive advantage may therefore belong not to the application with the most features, but to the ecosystem that allows users to assemble the simplest combination that gets the job done.
